Business Intelligence Roadmap: Architecture, Governance and Platform Selection

A platform-neutral guide to BI investments, from business questions and source quality to semantic models and adoption.

KEY PERSPECTIVE

BI programme success depends less on a feature comparison and more on whether the organisation can produce consistent, governed metrics at a reasonable operating cost.

BI programme success depends less on a feature comparison and more on whether the organisation can produce consistent, governed metrics at a reasonable operating cost.

Assess analytical maturity

Map business questions, reports, data sources, manual workarounds and existing governance. Determine which measures must be reconciled across departments and what latency is acceptable. A five-minute refresh is not beneficial if the underlying source updates daily. Clarify user groups, concurrency, security needs and licensing responsibility early.

  • Inventory source systems and integration methods.
  • Score data quality, availability and ownership.
  • Separate real-time requirements from routine reporting.

Define the data and semantic architecture

Decide where data will be transformed, validated and modelled. A consistent semantic layer can give different dashboards the same meaning for revenue, headcount or utilisation. Consider lineage, incremental loading, historical change handling and access control. Avoid duplicating business logic separately in every report because it makes reconciliation difficult.

  • Create a canonical metric and dimension glossary.
  • Choose clear data refresh and exception-handling patterns.
  • Document role-based access and sensitive data treatment.

Compare platforms against real use cases

Products such as Power BI, Tableau and Looker may fit different enterprise environments. Test authoring skills, connectivity, governance, embedding, deployment, total ownership cost and existing cloud commitments using a representative dataset. A short proof of concept should measure usability and refresh reliability rather than relying on vendor demonstration screens.

  • Prepare a weighted decision matrix.
  • Include licensing, support and change effort in cost.
  • Evaluate security and governance with the IT team.

Plan for sustainable adoption

Train business owners to interpret metrics and submit feedback. Establish report certification, release management and a service model for broken data pipelines. Prioritise a small number of valuable use cases with measurable adoption before expanding the catalogue. Governance should enable self-service while protecting critical definitions.

  • Publish dashboard owners and support channels.
  • Monitor refresh failures and report usage.
  • Retire duplicate and untrusted reports.

PUT THE INSIGHT TO WORK

Practical decision checklist

  • Priority BI use cases agreed
  • Source catalogue and data owners identified
  • Metrics and access model reviewed
  • Proof-of-concept dataset and success criteria prepared
  • Platform total cost and operations evaluated
  • Training and governance plan assigned

COMMON QUESTIONS

What to clarify before proceeding

Is Power BI always the best BI platform?

No. The best fit depends on requirements, existing systems, team capability, governance, scalability and total cost. Use a controlled comparison with representative data.

Why do BI projects fail despite good dashboards?

Typical causes include inconsistent definitions, poor source data, missing ownership, weak adoption and costly maintenance. Address those before scaling visualisation.
